Every growing business hits the same question: who should be doing our marketing? You can do it yourself, hire a freelancer, hire an agency, build a team in-house, or, increasingly, use AI to do much of the work.
There's no single right answer. The best setup depends on your stage, your budget, how much time you have, and how you sell. Take the two-minute quiz below to find your fit, then read the breakdown of each option.

1. Do it yourself
Best for: early-stage businesses, tight budgets, owners who enjoy marketing.
You know your customers better than anyone, and every dollar goes into ads rather than fees. The cost is your time, and the learning curve on ads platforms is steep. Most founders hit a ceiling when the business needs them elsewhere.
Watch for: posting going quiet when you get busy, and running ads without knowing your break-even ROAS.
2. Freelancer
Best for: filling one specific gap: a designer, a copywriter, a Meta ads specialist.
Flexible and usually affordable. But you become the project manager, and one freelancer rarely covers strategy, creative, ads and reporting together.
3. Agency
Best for: businesses with a proven offer and enough budget to cover a retainer and meaningful ad spend.
A good agency brings a team, process and experience across many accounts. The catch for smaller businesses: the retainer can be larger than the ad budget, you may be a small client on a junior's desk, and reporting doesn't always tie back to profit.
Before you sign, ask:
- Who will work on our account day to day?
- Do we own the ad accounts, pixels and creative?
- How do you measure success, and is it tied to our margins?
- What's the minimum term and notice period?
- Can we speak to two clients our size?
4. In-house hire
Best for: businesses where marketing is a large, ongoing function and you need someone embedded full time.
An in-house marketer knows the business deeply and moves fast. But it's the most expensive option per output, and one person can't be a strategist, designer, copywriter, media buyer and analyst at once. Most in-house marketers end up managing freelancers or tools anyway.
5. AI marketing team
Best for: owners and small teams who want agency-level output without agency cost, and who are willing to give direction and approve the work.
AI tools can now plan strategy, write ads and posts, create images and short videos, launch campaigns and read the results. Done well, that covers most of the day-to-day work you'd pay an agency for.
What AI doesn't replace: someone who knows the business setting direction, approving what goes out, and making judgment calls about the brand. The best results come from an engaged owner or marketer working with AI, not handing everything off.
Watch for: tools that make it hard to see what they're doing or why. You should be able to check every recommendation and approve anything public or anything that spends money.
Signs you've outgrown your current setup
- Your social accounts go quiet whenever you're busy.
- You're spending on ads but can't say which ones make money.
- Your agency reports clicks and reach, not profit.
- You or your marketer spend more time making things than deciding what to make.
- You've had the same three ads running for months.

Key takeaways
- The right setup depends on your stage, budget, time and how you sell.
- Agencies make most sense once your offer is proven and your budget covers both fees and ad spend.
- One in-house hire can't cover every marketing skill.
- AI now covers much of the day-to-day work, but still needs someone to set direction and approve.
- Whatever you choose, judge marketing on profit, not clicks.
Frequently asked questions
When should a small business hire a marketing agency?
An agency makes sense when you have a proven offer, a budget that can cover both the retainer and the ad spend, and not enough time or skill in-house to run campaigns well. Before then, the retainer often eats the budget that should be testing ads.
Is it cheaper to hire an in-house marketer or an agency?
For most small businesses, an agency is cheaper than a full-time hire in the short term, and one person can't cover strategy, creative, ads and analytics alone. An in-house hire becomes better value once marketing is a large, ongoing part of the business and you need someone embedded full time.
Can AI replace a marketing agency?
AI can now do much of the day-to-day work an agency does: planning, writing, creating images, launching ads and reading results. It still needs a person to set direction, approve what goes out and make judgment calls about the brand. For many small businesses, AI plus an engaged owner or marketer covers what they would otherwise pay an agency for.
What should I ask a marketing agency before hiring them?
Ask who will actually work on your account, how they report results, whether you own the ad accounts and creative, what the minimum term is, how they define success, and for references from clients your size.
